My awful, awful, upgrade process

My process is a little more advanced than the one the average user would use mostly because they do not have a site with the size my own, have to manage multiple versions, do regression of 100+ hacks and mods and make sure that the upgrade is not a hell in earth.
Is it a public site? Any chance of seeing it?
 
My main site is http://foro.cemzoo.com (still in vb), we are upt o 9M posts these days.
I migrated my small site, http://fanficslandia.com to XF and I am running live with XF which not surprisingly has been way more headache free than vb4. That one has 500k posts and is working great so far.

I imported my v3 site and noticed many of the avatars didn't import, probably due to their size.
Did you do anything to your avatars before importing, assuming it was a vB forum?
 
How is lighttpd working for you ?

Way better than Apache. I tweaked as most as I could out of Apache (reducing the wait timeout, two servers for static and dynamic resources), but it was still awful and would get my load at even 20. Lighttpd behaves way better and can handle more load with the same server resources. I have yet to see if I should move to nginx but for now lighttpd seems enough.

I did not. And so far nobody has complained about a missing avatar, other than the fact that they appear in jpg and look pixelated. I did have some trouble with merging the members and duplicate polls but nothing that couldn't be solved.
